Keeping control of the till and cancellations without policing your team
Published
In a café or restaurant, money rarely disappears all at once. It leaks in small amounts: a drink served but never rung up, a cancellation with no reason, a cash gap nobody can explain. The goal is not to suspect your team but to set clear rules that make every dirham traceable and protect the people who do their job well.

Control that feels like an accusation breeds mistrust and drives good people away. Control that applies to everyone, owner included, simply becomes how the place works. Present it that way: when there is a gap, the numbers also show who had nothing to do with it.
Announce the rules to the whole team at once, explain why, and apply them from day one with no exceptions.
Rule 1: nothing leaves without being recorded
No drink or dish leaves the bar or kitchen without a recorded order. Not for a friend, not with "I'll add it later", not during the rush. The barista has the right, and the duty, to refuse a drink with no order.
For staff drinks and items on the house, set a clear rule: they are recorded like everything else, with a note. A coffee on the house for a regular is fine. A free coffee that nobody can see in the numbers is a problem.
Rule 2: every cancellation has an author and a reason
Cancellations are normal: a guest changes their mind, a typing error, a dish that went wrong. What matters is that each one is recorded with who did it, when and why. A short list of reasons is enough: wrong entry, guest left, sold out, dish refused.
Decide who can cancel once an order has been prepared. Often it is only the manager. A waiter can fix a typo on the spot, but a drink already served that vanishes from the bill should go through someone else.
Rule 3: count the till after every service
Start every service with a known float, counted and written down. At the end, count the cash, take out the float and compare with cash sales. Do it after every service, not once a week: yesterday's gap can be explained, last week's cannot.
If several people take payments, note who took what. Small differences happen, a mistake with change for example. What should worry you is a gap that always goes the same way, or always falls on the same night.
Reading the numbers: look for patterns, not culprits
Once a week, look at three things: cancellations per waiter, tables closed without payment, and cash differences. One cancellation means nothing. Repeated cancellations after preparation, always on the same items or at the same hour, are worth a conversation.
Look for a simple explanation first: a confusing menu that causes mistakes, an item that often runs out, a new waiter still learning the tool. Often the problem is the setup, not the person.
Talking to the team
When something is off, talk in private and with facts: dates, amounts, the cancellations in question. Ask an open question before drawing conclusions. Never call someone out in front of colleagues or guests.
Say so when things are going well, too. A team that knows the numbers are accurate and watched works more calmly. Mistakes to avoid: checking only one person, changing rules with your mood, accepting "I'll add it later", or the opposite, watching so closely that nobody dares serve a coffee without calling the owner.
Putting it into practice with Tablilo
In Tablilo, every order is recorded with its table and waiter, and every cancellation keeps who did it, when and why. A table closed without payment sends an alert to your phone at once. At end of service, the counted cash gives you the cash difference.
Reports show sales per day, per item, per waiter and per payment method. Each waiter has a 4 digit PIN, more than 20 wrong PINs in an hour lock that device for an hour, and a manager login lets someone run the floor without touching settings. You can try it free.
